China sourcing: the complete guide for small and mid-size importers
Short answer: China sourcing means finding a manufacturer in China, verifying it, agreeing a sample and contract, following up production, inspecting the goods and shipping them to your country. The safe order is: verify the company and its bank account, approve a signed sample, pay a deposit by bank transfer to the company account, inspect before paying the balance, then ship under a clear Incoterm. A China sourcing agent can do the on-the-ground steps for you for a service fee.
1. Define the product before you search
Factories quote better when they know exactly what you want. Prepare a short specification: materials, dimensions, colours (Pantone codes), functions, certifications needed in your market, packaging, labelling, target quantity and target price. Add photos or links of similar products. A clear brief saves weeks of back-and-forth.
2. Find suppliers
- Online: Alibaba.com for export-ready suppliers; 1688.com for domestic prices, usually through an agent. See Alibaba, 1688 or a sourcing agent.
- Trade fairs: the Canton Fair in Guangzhou every spring and autumn, plus product-specific fairs.
- Wholesale markets: Guangzhou and Yiwu markets for small mixed orders and finding the factory behind a product. See Guangzhou wholesale markets.
- Industrial clusters: many products come from towns that specialise in them, for example lighting from Guzhen or furniture from Foshan.
3. Verify the supplier
Check the business licence and Unified Social Credit Code, confirm the company manufactures what it sells, and only ever pay a company bank account whose name matches the licence. For a first order, add an on-site factory audit. Full checklist: how to find a reliable supplier in China.
4. Samples and the golden sample
Order samples from two or three shortlisted suppliers and compare them side by side. When one is right, sign and date it as the golden sample: one copy stays at the factory, one with you or your agent. It becomes the standard for production and inspection.
5. Contract and payment terms
Put the specification, golden sample, quantity, packaging, delivery date, late-delivery penalty, inspection terms and payment terms in writing. A common split is a deposit to start production and the balance after the pre-shipment inspection passes. Pay by bank transfer to the verified company account. Avoid paying a personal account or the full amount up front.
6. Follow up production
Ask for photos and video at agreed milestones: materials received, first units off the line, packing. For a first order or a complex product, a during-production inspection at 20 to 30% completion catches problems while they are cheap to fix.
7. Inspect before you pay the balance
A pre-shipment inspection checks a random sample using AQL limits (commonly 0 critical, 2.5 major, 4.0 minor) when the order is at least 80% packed. If it fails, the factory reworks the goods before you pay. Details and a worked example: pre-shipment inspection and AQL.
8. Ship and import
Choose express, air or sea depending on size and urgency, agree an Incoterm (Incoterms 2020: EXW, FOB, CIF or DDP), and get a commercial invoice and packing list for customs. Check import duties and product rules in your country before you order. See how to ship small orders from China.
Common China sourcing mistakes
- Choosing on unit price alone and skipping verification.
- Paying a personal or offshore account.
- No golden sample, so there is no agreed standard.
- Paying the balance before any inspection.
- Forgetting certification, duties and shipping when comparing quotes.
When to use a China sourcing agent
A sourcing agent is worth it when you cannot visit China, when it is your first order with a new factory, when the product is custom, or when you buy from several suppliers and need one shipment. Prefer an agent who works only for you, charges a separate written service fee and lets you pay factories directly. Guangzhou Sources is an independent sourcing agent in Guangzhou working that way.
Questions buyers ask
What is China sourcing?
Finding, verifying and buying from manufacturers in China, then controlling quality and shipping the goods to your country, either by yourself or through a sourcing agent.
Is it safe to source products from China?
Yes, if you verify the supplier, pay only a company account in the same name, agree a golden sample and inspect before paying the balance. Most losses come from skipping these steps.
How long does China sourcing take?
Typically 3 to 7 working days to shortlist suppliers, 1 to 3 weeks for samples, 20 to 45 days for production and then shipping time, depending on the product.
Do I need a sourcing agent to buy from China?
Not always. Experienced importers with trusted suppliers often buy directly. An agent helps most on first orders, custom products and when you cannot visit factories yourself.
